Why activity and judgment price differently
A consultant was never really selling hours of work. They were selling access to a mind: taste, pattern recognition, the questions a client did not know to ask. AI collapses the cost of the activity around that judgment, retrieval, formatting, first-draft synthesis, without touching the value of the judgment itself. As that activity gets cheaper, the premium a client will pay does not disappear. It concentrates on the part of the work only a person can do.
That means a service line billed at a flat rate for activity-heavy work is the line most exposed when a client realizes AI can do most of it themselves. A service line built on judgment, the diagnosis, the recommendation, the call only you can make, holds its value no matter how cheap the surrounding activity gets. This tool sizes that exposure across your actual service mix so you can see it before a client does.
How to read your result
- The verdict line. A plain dollar figure: how much of every $100 you bill is priced on activity work AI is making free, versus judgment work that holds its price.
- The exposure bar. Your whole revenue mix split into activity-priced and judgment-priced shares, weighted by how much revenue each service line actually represents.
- The risk band. Protected, moderate, exposed, or severely exposed, based on how much of your total mix sits on the activity side of the split.
- The line table. Which specific service lines carry the most activity-priced revenue, so you know exactly where to reframe pricing or repackage the offer around judgment.
